MOQ, Lead Time & Procurement

MOQ and lead time: planning a first coffee equipment order

How do I plan a first order when MOQ and lead time are unclear?

Split the question in three: what the factory can produce, what makes economic sense, and what you can actually sell in a first order. Then order stock items first, and start the second order before the first one ships.

01Key takeaways
  • Separate the production MOQ from the economic MOQ and from the trial MOQ.
  • Stock items and customized items have different lead times; mixing them in one order delays everything.
  • Lead time counts from deposit and artwork freeze, not from the enquiry.
  • Plan the second order before the first one ships.
02Answer

Three different minimums, hiding behind one number

Most MOQ confusion comes from treating one number as three.

The production minimum is what the line can run without losing money. It is set by setup time, material purchasing and packaging print runs.

The economic minimum is what makes the unit price sensible for both sides including freight, inspection and payment costs.

The trial minimum is what you can justify spending before you know whether the product sells.

These are rarely the same number, and a supplier who only quotes the first one is making the decision harder than it needs to be.

Stock versus production

The single most useful question for a first order is: which items are stock, and which have to be produced? Stock items can often ship in days. Items needing branding or packaging take longer, and items needing tooling take longer still.

Do not put all three kinds in one purchase order unless you are willing to wait for the slowest item. Splitting the order frequently costs less than the delay.

Where lead time actually starts

Lead time normally counts from the point where nothing is outstanding: deposit received, artwork frozen, specification signed. Not from the enquiry, and not from the moment a price was mentioned.

Ask explicitly what the clock starts on. It is the most common source of a dispute that was never really a dispute.

Plan the reorder before the first shipment

The first order answers a commercial question. The second order is where the money is, and it needs to be placed while the first is still selling — which means the lead time has to be subtracted from the selling season, not added to it.

Work backwards from the date you need stock on a shelf, and place the second order accordingly, even though the first has not finished selling.

Practical sequence for a first order

  1. Ask which items are stock, and start there
  2. Add one customized item, not four
  3. Confirm what the lead time counts from
  4. Fix the second order date before the first one ships

What to do next

Send the quantity you can genuinely sell in the first ninety days, and ask which part of the range can be delivered from stock against it. Then build the rest of the plan around that answer.
