Buyers usually ask for a new product when what they actually need is a product that looks and behaves differently from the reference. Those are not the same request, and the second one is far cheaper to satisfy.

  1. A funded development budget, agreed before work starts
  2. An expected annual volume that justifies the tooling
  3. A decision maker who can freeze a specification and live with it

Remove any one of the three and the project will stall at the point where the cheapest work has already been spent on both sides.

The gate structure is the point

A development project should be organised so that stopping is cheap and early. That means gates — concept, design and tooling release, prototype validation, pilot and certification — each with defined exit criteria and a defined cost.

A supplier who cannot describe those gates is not offering a development process, they are offering an open-ended commitment.

The most expensive mistake

Freezing a specification too early. Buyers under schedule pressure freeze a design before the validation data exists, then discover during prototyping that a decision was wrong. At that point the tooling has been cut.

The correct sequence is validate, then freeze, then cut metal. If the timeline cannot accommodate that, the timeline is the problem, not the process.

Write down the customer-facing difference you need, in plain language, and ask which parts of it require tooling. The answer usually moves most of the project back into platform customization, where it belongs.
